Thriving Under Poor Leadership

As I talk with other leaders, especially the younger emerging leaders, they will frequently express their frustration in the lack of good leadership that they are experiencing from their own supervisors.  They will say, “Tom, I know what good leadership is and my leader is a lousy leader!  How can I reach my potential and learn to lead well while I am stuck with this kind of leader over me?”

This experience is not uncommon.  I will often remind these young leaders that one day they too will be supervising others and then perhaps their own direct reports will be expressing frustration with them because of their leadership.  No leader is perfect.  And serving under imperfect leadership is no excuse for not growing as a leader.

Jacob served a very imperfect leader–his father-in-law, Laban.  Not only did Laban deliberately deceive Jacob into taking Leah as his first wife instead of his beloved Rachel, but he broke or changed employment contracts and agreements with Jacob.  This was all done so that Laban might prosper at the expense of Jacob.  Laban wanted to “win” and that meant the Jacob must “lose.”

But there was one over-arching factor that did not let this intentional deceit reach it’s desired end.  That factor was God Himself!  For God watched over Jacob and protected him from the evil and intentional deceit Laban planned for Jacob.  And at the end of his service, Jacob has this testimony about his period of service:  “I see that your father’s attitude toward me is not what it was before, but the God of my father has been with me.  You know that I’ve worked for your father with all my strength,yet your father has cheated me by changing my wages ten times.  However, God has not allowed him to harm me.” (Genesis 31:5-7)

Not only was Jacob protected from the evil intended by a bad leader (his own father-in-law no less), but God caused Jacob to prosper under Laban’s poor leadership.  And Jacob served under Laban for 20 years!  Not exactly a short-term of service!

So what can we learn from Jacob’s example (and other examples like Joseph and Daniel)?  God is bigger than any leader over you and He will not allow that leader to frustrate or hinder the plans He has for you.  You need not worry that you won’t develop or reach your potential as a leader due to poor leadership over you.  In fact, God can and will use this leader and their leadership to build you up and make you prosper, even if they intend to harm you.  He is able and He will do it!

Don’t seek to flee or run out from under poor leaders.  Trust God and submit to them.  Be wise as a serpent and harmless as a dove (study Jabob’s example of how he served under Laban).  And watch God do “above and beyond what you can ask or imagine.”

What Generals Do

One of the challenges faced by leaders is to determine what they, and only they, can and must do.  And once this is identified, how to stay focused on this and not be diverted into the daily “leadership whiteout” of responding to the demands of others.

Gen. Freddie Franks, commander of VII Corps in Desert Storm, provides some good advice for leaders on what they should focus on.  Tom Clancy recorded this advice in his book, “Into the Storm: A Study in Command” (page 637).

Responsibilities of Generals

I believe generals get to focus on and solve big problems in peace and war.  They must know details and occasionally dip into those, but essentially they must figure out the few deciding issues or battles for their times and conditions and focus their energies on those.  These are what I called points of main effort.  They cannot be many.  You have to decide what they are, and make them stick.

  • Generals must have an imagination that lets them visualize what needs to be.  They must synthesize to create a whole when others cannot see, and then communicate that whole with so much clarity and so much conviction that others will see it, too, and follow it.  That is command.  That is leadership at the senior levels.
  •  Generals decide where to be bold and where not to be bold.
  • They must be strong and decisive, yet they must also keep their ego from clouding their judgments.  Instead, they must use that ego to stick to doing what is right, even in the face of adversity.
  • Generals decide where to intervene and where not to intervene.
  • They decide where to tolerate imperfection and where not to tolerate imperfection.
  • They must be intensely competitive.  They must hate to lose.
  • They need to demand a climate of dignity and respect, and to know that to lead is also to serve.  They can do a lot of good for individuals every day.
  • They must continue to grow.  They must not be complacent.
  • If they can, they should rest easy in the saddle and have a sense of humor.  Smile once in a while.
  • If generals can remember “Don’t worry, General, we trust you,” and do their best to fulfill that trust, they will have done their duty.”

Have you thought through what you and only you must do as the leader?  Have you made the difficult decisions to say no to many other things in order to stay focused on what you and only you must do?

Strategic Leading

Not all leadership activity is equally strategic.  And by strategic activity we mean those things that we do that are moving us towards accomplishing our leadership mission.  Separating busyness from strategic activity requires wisdom and constant attention from the leader.  Below is a simple outline to begin to think and lead strategically.

A Strategic Leadership Process

 1.     Mission Statement  –  What is our mission we are trying to accomplish?

This answers the question, “Why do we exist?”  This is first and foremost in strategic leading.  It’s the picture frame on the wall of the Kingdom that separates and defines who we are from what others are.  It is our identity.

2.     Define Current Reality  –  SWOT Analysis

This sets the context for our strategic planning and initiatives by seeking to truly understand our current situation.  A SWOT analysis defines this situation by looking at current Strengths, Weaknesses, Opportunities, and Threats.

3.     Vision Statement

This is where we want to go in the future – our destination.  It is the picture of the future that we see by faith, usually 5-7 years ahead.  It’s as if we are placed into the future and take a picture of that new reality – our desired future state.  Then, we try to describe this picture in detail.  This is the picture that is placed into the picture frame of our mission.  It is this future vision that we will begin to work towards and bring into reality.

A vision must have a faith stretch to it, but not so much overreach that it is seen as wishful thinking or a fantasy.  After describing this future reality, you want to craft a short vision statement that captures as much of this picture as possible.  Good vision statements should be clear, concise, and compelling.    e.g.   JFK’s vision for NASA  –  “We will place a man on the moon by the end of the decade.”

4.     Strategic Directions

Now that we have identified where we are going, we need to decide which roads we will take to get to our destination.  These are a few things (no more than 5 usually) that we focus on for the next couple of years that will begin to move us towards our destination.  These directions are not all that we will do, but they are key to taking us from where we are to where we want to be – our destination.  These strategic directions need to be re-evaluated every couple of years to decide if we continue with these or enough progress has been made that we can now focus on different things.  e.g.   For the next three years we will focus on:  staff recruiting, staff training, and staff funding

5.     Strategic Goals

With each strategic direction we will want to have some specific goals with metrics that we can use to assess whether or not we are making progress in our strategic directions.  These goals need to be concrete and clear.  e.g.  For the next three years we will hold three staff recruiting previews; recruit 50 full-time staff, train all towards the staff profile, dedicate 3 staff to be staff trainers; train all staff in personal fundraising; all staff will be up to full budget, etc.

These strategic directions and goals will then influence our yearly leadership plans.  All leadership plans need to be aligned with these over-arching directions and goals.  Again, we will do more in our leadership and plans than this, but each part of our work will seek to address these directions and goals.  Thus, we have strategic alignment across the work.

Are you busy in your leadership or are you strategic?  There’s a BIG difference!

Our God, a Recruiting God

The following was done by Doug Nuenke some time ago.  I’ve kept it for some time in my files as a reminder on the biblical basis for recruiting.

“From the beginning of time, our God has shown Himself to be committed to inviting men and women to join Him in His kingdom enterprise.  We don’t need to search further than the first chapter of Genesis to see this method at work in the lives of Adam and Eve.  As divine image bearers, they were invited to join God’s work as multipliers, fillers, subduers, and rulers of the earth.

“God is continually inviting His people into a close relationship with Him, and to a task.  For example, God invited Abram to a relationship of blessing and to a faith venture of leaving his homeland to go to a place God would show him (Genesis 12).  God invited Moses to join Him on a world-changing rescue operation, promising the blessing of His presence (Exodus 3).  Jeremiah was invited to join God’s purposes for his life as a prophet to the nations.  God assured Jeremiah that ‘I am with you and will rescue you’ (Jeremiah 1:4-10).  The apostle Paul was interrupted in the course of his life by a compelling invitation from God.  It made no sense, and who would have picked Paul, the murderer, to join God’s task?  Yet Jesus appeared to him, promising His involvement in Paul’s life, and inviting Paul to join Him in turning people from darkness to light (Acts 26:12-19).

“Year after year, throughout the centuries, God has been an inviting God, a God who recruits men and women to join Him in His kingdom endeavors.  Jesus did the same when He said to potential disciples, “Come follow me, and I will make you fishers of men” (Matthew 4:19).  Again, we see God inviting people to Himself and to a task worthy of their lives.

“What do we learn about God’s recruiting of individuals?  First, God invites people to join Him in His enterprise, for His glory.  His invitation is not so much about us as it is about Him and His purposes.  Second, God’s invitations are compelling and have an imperative tone. We can never invite with the same compulsion, yet we can help people discern God’s compelling invitation.  Third, God’s recruiting is personal.  Though He has plenty to say to us as a community of believers, His invitations are directed to us as individuals.  Finally, we see that God’s recruiting involves the promise of His presence and involvement.

“In organizations, we must make the distinction between the task of marketing and the task of recruiting.  God models both of these. Marketing is the public disbursement of who we are and what we are about.  It involves broad communications of a person or organization’s mission, vision, ethos, and character.  God communicates broadly, in this marketing fashion, through His creation, through His mighty acts, and through His miracles and wonders.  The Lord Jesus’ life on earth communicated in a broad and public way, the character and mission of God.  Recruiting, however is personal. It is more relational and directed to the individual.  Recruiting happens most effectively at a local level, and engages men and women where they live, pointing them toward God’s invitations and callings on their lives.

“Our God is a recruiting, inviting God. As God’s people and God’s fellow workers, we join Him in the recruiting process when we help our student, staff and alumni friends listen for the next step in which God is inviting them to join Him.”

Safe and Secure

Romans 8:1-39

 

Security is found not in the absence of danger, but in the presence of the Lord.  Once we have trusted Christ and become a member of God’s family, he promises never to leave us.  Nothing will separate us from him; we are safe and secure in his care.

 

Jesus promises to be with us forever.  Though we still encounter trials and difficulties, he will be with us in the midst of them.  We need not fear that he will forsake or abandon us.  He will be faithful to us, even if we are unfaithful.  What amazing love!

Leadership Team Responsibilities

Leadership team members have a unique relationship one to another.  They are often thrown together and told to function as a team because the leader chose them.  But they were chosen individually, most often without much say as to who else joined the team.  We may or may not be “naturally” drawn to our teammates.  Though we are united on our mission and vision, our personalities, backgrounds, or interests may present challenging obstacles to our effectiveness as a leadership team.

How do we relate to one another on a leadership team?  What are our responsibilities to each other?  No doubt you could list several, but let me suggest two that I see in the Word.

In John 13:1-17 Jesus models the attitude of a servant before his leadership team.  After finishing, in vv. 13-14 he says, “You call me ‘Teacher’ and ‘Lord,’ and rightly so, for that is what I am.  Now that I, your Lord and Teacher, have washed your feet, you also should wash one another’s feet.”  Jesus’ instructions to “wash one another’s feet” were given to explain how the members of His leadership team were to relate to each other.  They were to serve each other, choosing to meet the needs of fellow team members rather than promote or serve one’s own self interests.  As members of a leadership team we have a responsibility to serve one another, helping each other become a success in our individual responsibilities.

In Acts 20:28 we see another responsibility.  Paul had gathered the Ephesian elders together for some final words and he reminds them, “Keep watch over yourselves and all the flock of which the Holy Spirit has made you overseers. Be shepherds of the church of God, which he bought with his own blood.”  We often neglect to notice the first part of this passage.  The members of the Ephesian leadership team were to “keep watch over [them]selves.”

Yes, I am my brother’s keeper!  We have a responsibility to one another on our leadership team to make sure we continue to walk with God, fulfill our family responsibilities, and fulfill our leadership calling.  Spiritual leadership requires the utmost in Christlike character and we are to “keep watch” on that as well, as we fulfill our duties.

‘Serving each other’ and ‘keeping watch over each other’ are two of our responsibilities as leadership team members.  Let’s not be so focused on the outward responsibilities related to our leadership roles that we neglect to fulfill the responsibilities to those on our team.

Teams and Teamwork

Leadership Teams

 It is evident that no one individual has all that is necessary to bring the best leadership to any Kingdom enterprise.  Because no one leader can do everything well we must lead with a team.  My experience is that good teams are hard to come by, but when you experience one you will never forget it.  Remember, when talking about leadership and teams we mean a leader and his / her team, not team leadership.

Merry Christmas or Happy Holidays?

One of the blessings of the years our family spent in Indonesia was that we lived as a Christian minority.  The blessing in this became evident at the time of major Christian holidays, like Christmas.  There were no cultural distractions to have to explain or avoid.  Rather, Christmas was what we made it.  We could introduce our own traditions and values without having the distractions from the society around us.

Today we live in America once again and are confronted with all of the Christmas traditions that go with the holiday season.  Perhaps like me, you’ve wondered where all of these traditions came from.  Here’s some background to help with giving some new (old?) meaning to these seasonal traditions.

December 25 – The Day of Jesus’ Birth

In ancient times birthdays were celebrated only by kings and royalty.  It was not customary to record the specific date of an individual’s birth.  Being unsure of the exact date of Jesus’ birth, many dates began to be observed as Christianity spread from country to country.

Bishop Hippolytus calculated the birth of Jesus to be December 25 in 235 AD.  Emperor Constantine ordered the celebration of Christmas in 320 AD.  Since 400 AD Christendom has accepted this date as the traditional date of Jesus’ birth.

Christmas was first celebrated in America in 1607 in Jamestown, Virginia.  In 1836 Alabama became the first state to establish Christmas as a legal holiday.  Colorado recognized Christmas as a state holiday in 1861.

St. Nicholas or Santa Claus

Nicholas was born and raised in Turkey in 280 AD.  When Nicholas reached age 19 he entered the priesthood.  He became known as the ‘patron saint of children’ because of his habit of leaving unidentified gifts at the homes of needy families.  This mysterious donor is called “Father Christmas” in England.

Introduced as “Sinterklass”  to America by the Dutch as the patron saint of their colonies or as the English and French said, “Saneta Claas.”  In 1809 Washington Irving portrayed a jolly fellow who rode in a sleigh pulled by reindeer; a far cry from the original St. Nicholas.  The giving spirit of St. Nicholas should inspire us all.

Candy Canes

A candy maker in Indiana wanted to make a candy to celebrate the birth of Jesus, so he made the Christmas Candy Cane.  He incorporated several symbols for the birth, ministry, and death of Jesus.

He began with a stick of pure white, hard candy.  He chose white to symbolize the purity and Virgin Birth of Jesus.  He made it in the “J” shape for the name of Jesus.  The shape is also that of a shepherd’s staff, to remind us that the Bible calls Jesus the Good Shepherd.  The red stripe is to remind us of the blood Christ shed for us when he died on a cross.

Christmas Carols

Until the Middle Ages there was no congregational singing in Christian churches.  Trained choirs sang chants and monotonous songs.  After the Christmas services, the church members would often gather in the streets to sing songs about the birth of Jesus, called ‘carola.’  Martin Luther introduced congregational singing to the churches.

“Silent Night” is the most popular Christmas carol.  Written on Christmas eve in Obendorf, Austria in 1818 by a priest as he walked in the snow house-to-house inviting his members to the service that evening.  Returning to his church, the priest asked the organist to write the melody to the lyrics he had composed on his walk.  Sung for the first time at the service that evening, it was sung to guitar as the church organ was broken!

Christmas Trees

This tradition was borrowed from the non-Christian people of northern Europe and given a new meaning.  These people would bring evergreens into their homes during the winter months to remind them of the hope of the coming spring.

Christians adapted this custom and added that the evergreen symbolizes the everlasting life offered through belief in Jesus as our Savior.  Trees were set up on Christmas and decorated with lights (candles) to symbolize that Jesus was born on a beautiful, starry night in Bethlehem.  Tradition says that Martin Luther was the first to add lights to the decorated tree.

Creche or Manger Scene

Until the 13th century, those that celebrated Christmas generally overlooked the lowly conditions of Jesus’ birth.  In 1219, St. Francis of Assisi visited Bethlehem where he was struck by the simplicity of Christ’s birthplace.  He was dismayed by the contrast of Jesus’ humble beginnings and the lavish church celebrations of his birth.

St. Francis created a rustic stable scene for midnight mass on Christmas Eve 1223.  He used live animals and people portrayed Mary and Joseph, shepherds and the angels.

Stockings

Long before Christmas trees were a part of the common Christmas traditions, stockings were hung in anticipation of the arrival of St. Nicholas.  English immigrants brought this custom with them to America.

The original Christmas stockings that were hung were those worn for everyday apparel.  They were hung with the hopes of being filled with treats from the visit of St. Nick.

What traditions are a part of your Christmas celebrations?  What values are you communicating as you celebrate?  Perhaps you can lead your family or your friends in remembering the true reason for the season as you reflect upon some of these established traditions.     MERRY CHRISTMAS!

Confronting or Conforming?

In Mark 2:21-22 Jesus responded to His critics as to why His disciples violated the culturally accepted way of doing things.  He said, “No one sews a patch of unshrunk cloth on an old garment.  If he does, the new piece will pull away from the old, making the tear worse.  And no one pours new wine into old wineskins.  If he does, the wine will burst the skins, and both the wine and the wineskins will be ruined.  No, he pours new wine into new wineskins.”

With these two parables, Jesus explained that His Kingdom would not fit the cultural norms of the Jews.  His Kingdom would demand new forms and practices which were not contained in the Jewish cultural norms of the day.  As Kingdom leaders fulfill their mission they will introduce the Kingdom of God into a culture along with it will come new values and practices.  This is normal, good, and inevitable.  Change will come.  But, our desire is that the change will be rooted in biblical, Kingdom values and practices, and not Western, post-modern, or even the latest leadership guru’s best practices or values.

The guiding principle would seem to be this:  we should strive to make Jesus and the Bible the basis of our leadership and the only stumbling block if the message is to be challenged.

In instances where Kingdom values or practices violate the cultural values or norms, we must hold fast to the biblical truth and accept the resulting opposition.  This does not mean we should flaunt our convictions, especially if we know they are likely to cause adverse reactions.  We must be sensitive as we take our stand, so that the opposition we face is an opposition to Christ and the Kingdom, not to us.  This presents us with an opportunity to see God demonstrate His power and grace in spite of cultural barriers and push-back.

In areas where there is no clear biblical precedent, we should yield to the cultural norm so as not to cause an offense over a “side issue” (such as paying temple taxes or whether or not to celebrate certain holidays – see the previous two blogs).

All of these decisions will require wisdom from God.  Ask for it and you will receive it!

If any of you lacks wisdom, you should ask God, who gives generously to all without finding fault, and it will be given to you.     James 1:5

The Contextualized Model of Jesus – Picking Your Fights

Yes, Jesus was very confrontational in his facing of the Jewish culture and traditions.  But, there were times when He conformed and submitted Himself to the norms of the day.  For all His willingness to violate the cultural norms of the Jews, Jesus was also at other times compliant to Jewish cultural practices.  One could almost accuse Him of an arbitrary relativism, “flip-flopping,” and being inconsistent in his approach.

Below are some examples of when Jesus did follow the cultural norms of the day.

[1]        Jesus went to the synagogue to worship on the Sabbath   –  Luke 4:16

Synagogue worship started during the Babylonian Captivity after the destruction of the temple and the removal of the Jews from Palestine.  It continued even after the rebuilding of the temple and the return of the Jews to the Promised Land.

[2]        Jesus celebrated the Jewish festivals  –  John 10:22

Jesus even celebrated those festivals that were not prescribed in the Old Testament, such as the Feast of Dedication. The Feast of the Dedication was initiated during the inter-testamental period and is not prescribed in the Old Testament law.  The feast (Hanukkah) “commemorated the purifying of the temple, the removal of the old polluted altar, and the restoration of the worship of Jehovah by Judas Maccabeus, BC 164. [1]

[3]        Jesus paid the temple tax  –  Matthew 17:24-27

The temple tax was re-instituted by Nehemiah after the Captivity at one-third of a shekel, but the tax rate used during Jesus’ time was that rate originally prescribed by Moses (cf. Exodus 30:11-16 and Nehemiah 10:32). [2]

So what made the difference for Him?  Why would He confront on some occasions and on others conform?  Was He a “flip-flopper” who simply applied situational ethics using a relativistic, sliding scale for decisions?

We have some insight into Jesus’ thinking in the Matthew 17 passage regarding the payment of the temple tax.  He states the truth to Peter in that as the Son of the King He is exempt from paying this tax.  “But so that we may not cause an offense” was His reasoning for sending Peter on a fishing expedition to obtain a coin to pay the tax.

There are times when one must confront the norms of the day and risk offending others.  But this is to be thought through carefully and thoroughly.  But if doing what is right means we challenge the accepted way of doing things, then we do what is right and bear the consequences.  However, we don’t want to unduly go about being offensive to people.  Having a generally pejorative attitude is not helpful for leaders.  We must pick and choose our fights.

Remember, you only have so many bullets in your gun!  Pick your fights carefully and aim well!
